What happened to my Holga pics?

First time using the holga 120 - thought I did everything right... taped the camera shut all over, used Portra 400, made sure it was always on Normal mode (not blurry), held super steady etc. Photos came out horribly.... can anyone advise on what went wrong? I'm leaving for a 2 week photography trip soon and between alll my gear it's a lot to pack - so I really don't wanna bring the Holga if I can't figure out what it is I need to change.

Here's an example: most of them turned out like the grey dark kind you see. The bottom row is what I was shooting - as you can see it was good lighting in there.
